An Ops Stack Built for Founders

One of the most common things I hear from founders when we first start working together is: "I'm using so many tools and none of them talk to each other."

They've got a project management tool they barely use, a CRM they set up two years ago, a Slack workspace with 40 channels, and a Google Drive that looks like a digital junk drawer. And somehow, important things still fall through the cracks.

Building the right ops stack for your startup isn't about having the most tools. It's about having the right ones — set up correctly, integrated where it matters, and actually used by your team.

As a Fractional COO, I've helped dozens of founders strip back the noise and build lean, functional tech stacks that support how they actually work.


  1. Communication

Slack remains the gold standard for team communication, but only if you use it intentionally. Set clear channel conventions, define what goes in Slack vs. email, and resist the urge to create a channel for everything. For very small teams (under 5), WhatsApp Business or even email threads can work just as well. Even using the likes of Google Chat is a way to have grouped conversation threads without adding another tool to your stack.

Loom is one of the most underused tools in a founder's kit. Record a 2-minute video instead of writing a long email. Use it for async feedback, onboarding walkthroughs, and SOP recordings. It saves hours.


2. Project and Task Management

Notion has become the Swiss Army knife of startup ops. It can handle your project management, documentation, meeting notes, roadmap, and knowledge base in one place. It takes some setup, but the payoff is significant.

Asana or Monday.com are better choices if your team is more task-oriented and you need clear accountability and deadlines. Both integrate well with other tools and have strong reporting features.

My recommendation: Pick one and commit to it. The tool matters far less than the discipline of actually using it.


3. Documentation and Knowledge Management

Notion again here — it's hard to beat for centralising your SOPs, team wiki, onboarding docs, and company playbook in one searchable place.

Google Drive is a solid alternative, especially if your team is already deep in the Google ecosystem. The key is having a clear folder structure that everyone follows — without that, it becomes chaos fast.


4. Financial Management

Xero or QuickBooks for accounting — both are excellent for small businesses and integrate with most payment and banking platforms.

Dext (formerly Receipt Bank) for expense management — particularly useful if you have a team submitting expenses or you're tracking lots of receipts.

Float for cash flow forecasting — a game-changer for founders who want visibility into their runway without having to build complex spreadsheets.


5. Client Management

HubSpot (free tier) is one of the most powerful free CRMs available and works well for service businesses at the startup stage.

Dubsado or HoneyBook are excellent for service-based founders who need to manage proposals, contracts, invoices, and client communication in one place. Both are significantly more affordable than enterprise CRMs and purpose-built for small business.


The Glue: Automation

Once you have your core tools in place, automation is where you start to get serious leverage. Zapier and Make (formerly Integromat) allow you to connect your tools and automate repetitive tasks — things like adding a new client to your CRM when they sign a contract, or sending a welcome email when someone books a call.

Even a handful of automations can save hours every week. The key is to identify the most repetitive manual tasks in your workflow and ask: could this happen automatically?

Your ops stack should work for you — not the other way around.

Start with the five core areas, choose simple tools that your team will actually use, and build in automation where it makes sense.
